Warehouse KPIs: The Metrics to Track and How to Calculate Them

Last updated: October 9, 2026 · Independent guide · We do not sell rankings or coverage.
The warehouse KPIs most operations teams track are order picking accuracy, dock-to-stock cycle time, pick rate, inventory accuracy, on-time shipment and cost per order. Each one is a simple ratio of two counts or two timestamps, and most of those inputs already sit in your warehouse management system (WMS) and general ledger. This page gives you a copyable scorecard with the formula, the data source and a sourced benchmark for each metric, so you can report the same numbers the same way every month.
How to use this template
The template has two parts. Part A defines each KPI: the formula, where the inputs come from and the best-in-class benchmark published by the Warehousing Education and Research Council (WERC). Part B is the monthly scorecard you fill in. Copy both into a spreadsheet and agree the Part A definitions with finance and customer service before filling in Part B.
The benchmarks come from WERC’s 2025 DC Measures report as summarized by Hyster-Yale, a forklift manufacturer, and by Extensiv, a WMS vendor. WERC sells the full report; its 2026 edition costs $550 for non-members and $200 for individual members (WERC, no date shown). Treat best-in-class figures as the top of the range, not as the typical result.
Part A: Warehouse KPI definitions and benchmarks
| KPI | Formula | Where the data comes from | Best-in-class (WERC 2025) |
|---|---|---|---|
| Order picking accuracy | Orders shipped with no picking error ÷ total orders shipped × 100 | WMS shipped orders; pack-station error log; customer claims and returns coded as picking errors | 99.68% or higher |
| Dock-to-stock cycle time | Sum of (putaway confirmed time − arrival time) ÷ number of receipts, in hours | WMS receipt check-in timestamp and putaway confirmation timestamp | Under 3.5 hours |
| Pick rate | Order lines picked and shipped ÷ direct labor hours | WMS completed pick tasks; labor hours from time and attendance or a labor management module | 70 or more lines per person hour |
| Inventory accuracy (by location) | Locations counted with no discrepancy ÷ locations counted × 100 | WMS cycle count results, before adjustments are posted | 99.5% or higher |
| On-time shipment | Orders shipped by the planned ship time ÷ orders due to ship × 100 | Order promised or confirmed ship date versus actual ship confirmation in the WMS or ERP | 99.5% or higher |
| Cost per order | Total warehouse operating cost ÷ orders shipped | General ledger (labor, occupancy, equipment, packaging, systems); WMS shipped order count | No public benchmark; track your own trend |
| Total order cycle time (supporting) | Average hours from order receipt to shipment | Order created timestamp in ERP; ship confirmation in WMS | Under 6 hours |
| Average capacity used (supporting) | Occupied storage positions ÷ total storage positions × 100, averaged over the period | WMS location master and location status | 90% or higher |
| Overtime share (supporting) | Overtime hours ÷ total hours worked × 100 | Payroll or time and attendance | Under 1.88% |

Walking through each KPI
Order picking accuracy
Measure errors at the order level, because the customer experiences the order, not the line. An order with one wrong line out of twenty counts as an error. WERC defines the measure as the accuracy of the picking process, “where errors can be caught and corrected before shipment,” and its best-in-class figure dipped from 99.9% to 99.68% between the 2024 and 2025 reports (Hyster-Yale summary of WERC, no date shown).
Count errors found at the pack station as well as those customers report. For what each mis-pick actually costs once returns and credits are added, see our analysis of the hidden cost of mis-picks.
Dock-to-stock cycle time
WERC defines dock-to-stock as the “time elapsed between the arrival of goods and when they are put away and recorded into inventory management systems.” The best-in-class figure lengthened by half an hour to under 3.5 hours in the 2025 report (Hyster-Yale summary of WERC, no date shown).
Report the average and list receipts over target by vendor. Long times usually trace to missing advance ship notices, unlabeled pallets or putaway labor pulled to outbound work during peaks.
Pick rate
WERC’s survey tracks “Lines Picked and Shipped per Person Hour” (WERC DC Measures Survey 2025, no date shown). The best-in-class figure is 70 or more lines per hour.
Use only direct picking hours (or picking and shipping hours, if you compare with WERC) in the denominator, and calculate a separate rate for each pick method.
Inventory accuracy
WERC reports inventory count accuracy by location, with best-in-class at 99.5% or higher. A location is accurate only if the SKU, quantity and, where relevant, lot match the system record. Dollar accuracy lets overages and shortages cancel out, so never use it alone.
Take the figure from count results before adjustments are posted. Our guide to cycle counting software covers count frequency, tolerances and how systems record variances.
On-time shipment
WERC defines on-time shipments as the “percent of orders shipped at the planned time, meaning off the dock and in transit to its final destination,” and best-in-class rose slightly from 99.2% to 99.5% (Hyster-Yale summary of WERC, no date shown).
If you run a 3PL operation, the planned ship date usually arrives on the client’s shipping order. Our explainer on the EDI 940 warehouse shipping order shows where that date and the confirmation back to the client come from.
Cost per order
Cost per order divides total warehouse operating cost by orders shipped in the same period. Include labor with benefits, occupancy, utilities, equipment, packaging and the warehouse share of software costs. WERC does not publish a cost-per-order measure; its survey instead tracks “Distribution Costs as a Percent of Sales” and “Distribution Cost per Unit Shipped” (WERC, no date shown), and we found no public benchmark values for either.
Report cost per order next to cost per line, because a falling cost per order can simply mean larger orders.
Illustrative worked example
The following figures are an illustration, not real data. A distribution center ships 12,000 orders in a month. Pack-station checks and customer claims find 54 orders with a picking error, so order picking accuracy is (12,000 − 54) ÷ 12,000 × 100 = 99.55%. Pickers complete 46,800 lines in 780 direct pick hours, a pick rate of 60 lines per hour.
Cycle counts cover 2,000 locations and find 24 with a discrepancy, so location accuracy is 1,976 ÷ 2,000 × 100 = 98.8%. Total warehouse operating cost is $186,000, which gives a cost per order of $15.50. Against WERC best-in-class figures, this site’s biggest gap is inventory accuracy.
How WMS reporting produces these numbers
Most WMS products record the inputs for these KPIs, but they differ in how much they calculate for you. Microsoft documents a Warehouse performance Power BI content pack for Dynamics 365 Supply Chain Management with three pages: Inbound Performance (including “Dock to stock average put away (hours)”), Location inventory accuracy (including a discrepancy rate across counted lines) and Shipping performance, which marks lines early, on time or late by comparing the packing slip ship date with the confirmed ship date (Microsoft Learn, April 8, 2026). That content does not include a pick productivity page.
Oracle Warehouse Management Cloud includes a User Productivity Report that splits each user’s time into WMS, value-added services and manual activity for periods of up to six months (Oracle, Release 25D, no date shown, © 2025). SAP Extended Warehouse Management’s labor management functions report labor utilization and employee efficiency, and a separate measurement service reports the deviation between planned and actual time on warehouse orders (SAP Learning, no date shown). NetSuite’s WMS data sheet says role-based dashboards include “pre-built KPIs, key metrics, reminders and shortcuts” but does not list which KPIs (Oracle NetSuite, no date shown).
Cost per order needs general ledger data in every product we reviewed, so you build it in your ERP, a BI tool or the spreadsheet.
Common mistakes
- Changing definitions mid-year. If you switch from line accuracy to order accuracy, restate prior months or the trend becomes meaningless.
- Starting dock-to-stock at receipt entry. If trucks wait two hours before anyone opens the receipt, the KPI hides the delay.
- Measuring on-time against a moved date. Rescheduled ship dates should not reset the clock unless the customer asked for the change.
- Comparing pick rates across different pick methods. Case picking and each picking need separate rates.
- Treating best-in-class as the target on day one. Set targets from your own baseline and move them toward the benchmark over time.
When to move from a spreadsheet to software
A spreadsheet scorecard works while exporting the inputs takes under an hour a week. Once you need daily figures, shift-level breakdowns or labor standards by task, the export work and formula risk outgrow the spreadsheet.
At that point, use the reporting in your WMS first. Dynamics 365 Supply Chain Management, Oracle Warehouse Management Cloud and SAP EWM all document built-in warehouse performance or labor reporting, as described above. If your system records scans but not the timestamps these KPIs need, review the WMS before buying a separate dashboard. Our warehouse management software research center lists the main products to compare.
How we researched this
We read the top-ranking pages for “warehouse KPIs” in October 2026; most list metrics without formulas or sourced benchmarks. We took benchmark figures from WERC’s 2025 DC Measures report as summarized publicly by Hyster-Yale and Extensiv, because WERC sells the full report. We checked WMS reporting capabilities in Microsoft, Oracle, SAP and NetSuite documentation on October 9, 2026. The formulas are standard working definitions, and the worked example is an illustration.

Frequently asked questions
What are the most important warehouse KPIs?
For most sites, the core set is order picking accuracy, dock-to-stock cycle time, pick rate, inventory accuracy, on-time shipment and cost per order. Between them they cover service, speed, labor productivity, stock integrity and cost, and each can be calculated from WMS and ledger data.
What is a good order picking accuracy rate?
WERC’s 2025 DC Measures report puts best-in-class order picking accuracy at 99.68% or higher, according to a Hyster-Yale summary. That is a top-performer figure, not an average.
How do you calculate dock-to-stock time?
Subtract the time goods arrived at the dock from the time putaway was confirmed in the system, then average across all receipts in the period. Best-in-class in the 2025 WERC report was under 3.5 hours.
How do you calculate pick rate in a warehouse?
Divide the number of order lines picked by the direct labor hours spent picking in the same period. WERC tracks lines picked and shipped per person hour, with best-in-class at 70 or more.
Can my WMS calculate these KPIs automatically?
Most WMS products record the timestamps and counts needed, and some provide ready-made reports. Microsoft documents dock-to-stock, inventory accuracy and on-time shipping pages for Dynamics 365 Supply Chain Management, and Oracle documents a user productivity report. Cost per order usually needs ledger data from your ERP or a BI tool.
